Jewellery design at the intersection of perception,
emotion, responsibility and technology
About this report
This report is the result of months of research and interpersonal exchanges. The ideas arising from the individual interactions were developed using two different AI models, various prompts and a series of challenges, producing the text below over an extended period. It is a collaboration between the human mind and algorithms, datasets and computing-powered machines.

A ruby is chemically a simple mineral, yet it can embody love, power or legacy. Its value emerges not only from the material itself, but also from what it is interpreted to represent. Jewellery marks relationships, signals identity, and communicates status and belonging — and design plays a central role in this process, not as a secondary effect, but as the place where value is actually produced. The global jewellery industry, valued at approximately $350 billion in 2025 and projected to reach more than $500 billion by 2030, according to various sources, is undergoing a profound transformation driven by digital technologies.
AI, blockchain, the Internet of Things (IoT) and advanced data analytics are reshaping every node of the supply chain, from mine to market. These innovations promise greater efficiency, traceability and personalisation, but they also introduce new risks around data governance, cultural identity, workforce displacement and the preservation of artisanal craft.
AI is not simply a tool that improves efficiency within existing jewellery workflows. It is reshaping how pieces are conceived, how consumers encounter them and how trust in their value is established.
Traditional tools — CAD, laser cutting and additive manufacturing — improved precision while remaining subordinate to human intention. But AI marks a different kind of shift. It now generates design alternatives, analyses consumer behaviour and optimises production and marketing strategies. It is beginning to influence decisions rather than simply execute them. On the production floor, machine-vision systems inspect settings and finishes at speeds no human quality controller can match.
Resin-based 3D printing produces casting models with complex geometries that would require exceptional skill to achieve in wax, with iteration cycles measured in hours rather than days. Digital fabrication does not eliminate craft knowledge; it relocates it. The skill of a manufacturer increasingly involves knowing when and how to move between modes.

The connective tissue of the modern supply chain
Traceability has become the industry’s most pressing supply-chain imperative. The EU Corporate Sustainability Due Diligence Directive (CS3D), now being phased into implementation across the European market, is accelerating expectations around supply-chain transparency and risk management.
Digital Product Passports — structured, machine-readable records covering material composition, gemstone certificates, manufacturing origin and chain of custody — are expected to expand progressively under the EU’s Ecodesign for Sustainable Products Regulation and may ultimately extend to jewellery.
Their effectiveness in primary and secondary markets depends on consistent adoption and interoperability, highlighting the need for industry-wide standards and common terminology. This is an area in which organisations such as CIBJO can play an important coordinating role.
Data is now the connective tissue of the modern jewellery supply chain. Analytics platforms aggregate information from suppliers, manufacturers, logistics partners and point-of-sale systems to generate a unified view of supply and demand.
At the retail end, AI-powered recommendation engines analyse browsing behaviour, purchase history and behavioural patterns — dwell time on product pages, abandoned baskets and cross-session signals — that are far more granular than anything a physical sales interaction could generate.
Augmented-reality try-on tools allow consumers to visualise jewellery through smartphone cameras, creating new perceptual logics in which scale, lighting and context are controlled in ways that are impossible in physical space. Yet without direct sensory engagement, trust in representation becomes more critical than ever. Online, a ring is reduced to carefully framed images, video and description, but its representation is inevitably partial.

Data concentration as risk factor
The concentration of sensitive data creates significant risk. Jewellers hold high-net-worth customer profiles — names, addresses, purchase values and biographical milestone data — that are attractive targets for cybercriminals. A breach does not expose only individual customers; it can permanently damage the trust on which fine jewellery brands depend.
Augmented-reality try-on tools also capture biometric data, such as facial geometry and hand proportions, which requires particular care. Supply-chain data sharing compounds the risk. When a brand shares demand forecasts or design specifications with a manufacturing partner in another jurisdiction, it must navigate differing data-protection regimes, including the GDPR in the EU, the PDPA in Thailand and the PIPL in China.
Compliance is not merely a legal obligation; it is a component of brand integrity. Regular cybersecurity audits, employee-awareness programmes, encryption standards and vendor-risk assessments are increasingly becoming core business requirements rather than optional safeguards.
AI models trained on proprietary design archives raise serious intellectual-property questions. When a brand’s historic catalogue is used to train a commercial AI system, that material may be incorporated into a shared model that also serves competitors — effectively transferring the creative DNA of a house into a system beyond its control.
There is also a risk of inadvertent disclosure. Design specifications, unreleased collections or client-commission details uploaded to a third-party AI platform may be stored, analysed or used to improve that platform’s general capabilities. Ownership of AI-generated outputs built on proprietary inputs remains legally unsettled in most jurisdictions.
The most effective protection is structural: deploying private AI infrastructure — models hosted on the company’s own servers or within a secure private cloud — rather than relying on public or shared platforms. A private deployment ensures that design data, client records and creative archives never leave the organisation’s controlled environment, eliminating the exposure that arises when proprietary material is submitted to an external system.
For brands whose identity rests on a distinctive creative heritage, this is not a technical preference but a strategic imperative. Robust data governance — covering training data, access controls, contractual prohibitions with AI vendors and incident response — remains an operational necessity alongside it.

The risk of surrendering control to AI
The rise of generative AI introduces an additional challenge: trust in digital information itself. Images, certificates, provenance records and marketing content can now be produced or manipulated with unprecedented realism. As a result, authentication of digital information may become almost as important as authentication of physical products.
The jewellery industry has long relied on trust, reputation and verification. These principles must now extend to digital content and AI-generated communications.
AI adoption introduces a subtler risk alongside the operational ones: cognitive surrender, or the tendency to defer to AI-generated outputs without sufficient critical evaluation. A 2026 study by the Boston Consulting Group of nearly 12,000 workers across 14 markets found that approximately 41percent of all respondents said AI had increased their cognitive load — a “joy paradox” in which the technology makes work simultaneously better and harder.
At the organisational level, AI systems that surface institutional memory can inadvertently make precedent feel more authoritative than it should, amplifying the “we’ve always done it this way” tendency and making inherited convention harder to question. Maintaining active human oversight — in design, quality assurance and consumer interaction — is the practical counterweight.
Fine jewellery is one of the most culturally loaded categories of artefact in human society. A necklace encodes kinship, status, faith, mourning and celebration. The symbolic meaning of a motif, the auspiciousness of a gemstone and the protocols governing when and by whom a piece may be worn cannot be reliably inferred from pixel patterns in a training dataset.
AI design tools are structurally inclined to produce the most statistically central result: designs reflecting the average of what has already been made. In practice, this means the over-representation of Western European jewellery traditions and the systematic under-generation of Mughal, West African, East Asian and indigenous aesthetic vocabularies.
The risk is a homogenisation of global jewellery design — a narrowing, rather than an expansion, of creative possibility.
Some leading jewellery houses are responding with a deliberate philosophy of “AI as muse, human as author.” They use algorithmic tools to generate unexpected juxtapositions or material combinations, then subject those proposals to the critical cultural and aesthetic judgement of their design teams.
This preserves authorial identity while capturing the efficiency benefits of AI-assisted ideation. It also provides a practical framework for future discussions about transparency and whether, and under what circumstances, AI involvement in design processes should be disclosed to consumers.
This creates a defensible position on authenticity: the piece originates from human creative intention, however it may have been AI that assisted its development.

Taking advantage of AI efficiencies
Technology adoption is reshaping the skills profile of every role in the jewellery supply chain. Gemmologists who once relied solely on a loupe and experience now work alongside AI grading systems. Retail associates are expected to interpret data dashboards and guide clients through AI-powered personalisation journeys.
The jewellery sector, which has historically invested less in workforce development than manufacturing-intensive industries, faces an acute version of this challenge.
The 2026 BCG study found that more than 40 percent of regular AI users saved a full working day each week, yet most organisations had not established mechanisms to redeploy those gains into higher-value activities.
For jewellery businesses, the time recovered through AI-assisted design or customer-service automation will translate into competitive advantage only if firms deliberately redirect it towards the judgement-intensive, relationship-dependent work that AI cannot replicate.
Preserving the artisanal elements
The risk to artisanal craft is structural as well as operational. Automation displaces routine tasks most rapidly — polishing, basic stone-setting and quality inspection — functions that, in many producing countries, represent the entry point for craft apprentices.
If the first rungs of the craft ladder are removed by robotics, the pipeline of skilled artisans who might eventually execute complex hand-engraving or haute joaillerie techniques is at risk. Much of the industry is built on family-owned ateliers and maisons where decades of craft knowledge are concentrated in a founding generation facing retirement without successors.
AI offers a genuine possibility here: systematically capturing techniques and design rationales before they disappear. But the caveat is real. Institutional memory is not merely an archive of facts, but a living, audience-sensitive narrative shaped by the culture of a house.
An AI system that catalogues everything risks producing the most comprehensive and least useful version of that memory — flattening the historically particular into a searchable database that answers questions but cannot carry a tradition forward.
The professional profile best suited to this environment combines domain depth with the capacity to work critically alongside intelligent systems. Progressive businesses are creating hybrid roles — “craft-tech specialists” — who understand both hand techniques and digital fabrication tools.

Using AI competently
The competency baseline is practical fluency with AI design platforms, traceability systems and data dashboards. The differentiator is the judgement to know when AI recommendations should be questioned.
In terms of mindset, the most effective professionals treat AI as a capable collaborator whose suggestions require interpretation, not as an authority whose conclusions can be passed on unchecked. Curiosity, adaptability and tolerance for ambiguity matter more than any specific technical proficiency.
The most durable competitive value lies precisely in what AI cannot easily replicate: nuanced aesthetic judgement, cultural sensitivity, the ability to read a client and the accumulated craft knowledge that distinguishes a master jeweller from a competent one.
Jewellery design has always existed at the intersection of material, perception and meaning. What is changing is not this foundation, but the conditions under which it operates.
Three imperatives stand out.
First, data must be treated as a strategic asset requiring the same care as physical inventory: it must be governed, secured and used ethically.
Second, human creative and cultural judgement must be deliberately preserved and positioned at the centre of any AI-assisted design process. Algorithms generate options; people make meaning.
Third, the workforce must be developed with the same intentionality that the industry applies to its products.
No algorithm dreams or falls in love
A jewellery brand’s story, like the cultural significance of a stone, is not a fixed catalogue of facts but a living narrative, shaped in the telling and tailored to each new audience. AI can preserve the archive; it cannot perform the story.
The most durable competitive advantage will belong to those firms that understand this difference and invest accordingly — in the people, practices and curatorial intelligence that transform stored knowledge into expressed identity.
CIBJO, marking its Centenary, is unusually well placed to help guide this transition. Through standards, terminology, guidance, education and collaboration across the jewellery ecosystem, it can help ensure that technological innovation strengthens rather than weakens the values on which the trade depends.
The question is not whether the industry will be transformed by these technologies — it will. The question is whether that transformation is shaped by the trade itself, informed by its expertise, ethics and traditions, or inherited from the platforms and algorithms that would otherwise define the terms.
I would like to conclude with the following: no algorithm dreams or falls in love; no model celebrates or mourns. It is precisely this — the human experience of being alive in one’s own body, culture and moment — that remains the irreplaceable source of the beauty and magic that makes fine jewellery “art” rather than “product.”
